The day in one headline
Big Tech Borrows to Build AI, and the Platforms Win the Buyer
Alphabet's free cash flow is negative for a second quarter and Microsoft borrows $25 billion. Who pays for AI, and who captures the buyer?

Who pays for AI, and who captures the buyer. Sources: Alphabet and Microsoft results; Microsoft bond pricing, 29 October 2026; IDC via 36Kr
My view. This week's question is who pays for AI and who captures the buyer. In the West, the bill has reached the balance sheet. Alphabet's third quarter capex rose about 114% to $51.4 billion and free cash flow was minus $9.1 billion, its second negative quarter (Alphabet). Microsoft sold $25 billion of bonds, its first since 2017 (Microsoft).
The second question is distribution. IDC puts Alibaba Cloud at 46.6% of China's language model API revenue (36Kr), and ByteDance's Doubao Work and Tencent's WorkBuddy now host rival models and third party agents inside one workspace (IT Home) (36Kr). The model is becoming a menu item. The winners will own the workspace, the customer and the cash.
Follow the cash, own the buyer.

What it means: cash on one side, distribution on the other
The bill has reached the balance sheet: negative free cash flow at Alphabet, $25 billion of new bonds at Microsoft.
Distribution is consolidating: one cloud holds nearly half of China's model APIs, and work apps now host rival models.
Value moves to whoever owns the workspace, the customer and the cash.
Uncertainty itself is a rare certainty in investing.
Implications for builders and allocators (opinion, general principles, not recommendations)
Builders: ship as an agent inside the big work apps. Treat models as interchangeable menu items. Build where the buyer already pays.
Allocators: weigh capex against free cash flow, not just growth. Read AI bond issuance as a signal of the cycle stage. Ask who holds API pricing power: the cloud or the lab.
Top 5 China and East
Doubao Work hosts rival models. Kimi 3.1 Pro, GLM 5.3 and DeepSeek V4.1 Flash are on by default for team and enterprise plans, billed from existing AI points (IT Home).
Tencent opens WorkBuddy to outside agents. The enterprise edition reaches half of China's top 500 companies, with over 200,000 Skills; Hy4, due soon, adds vision (36Kr).
Kunlun Tech shows AI video pays. Tiangong AI revenue rose 168.29% to 4.321 billion yuan; September AI short drama billings neared $100 million (36Kr).
AgiBot claims a robot model lead. It says GO-3 Preview tops RoboDojo, RoboTwin and RoboColiseum, and plans to open source it by year end. Company claim (36Kr).
Top 5 US and West
Alphabet's cash flow stays negative. Q3 capex rose about 114% to $51.4 billion; free cash flow was minus $9.1 billion, also hit by TPU inventory and a $5.2 billion EU fine payment (Alphabet).
Growth is not the problem. Revenue rose 25% and Google Cloud 103%, yet shares fell 9.79% after hours (36Kr).
Azure grew 48% in the September quarter on $45.2 billion of capex, and free cash flow stayed positive at $18.6 billion (Microsoft).
The West's test is cash: AI spending now competes with free cash flow and the balance sheet, not just growth.
Money moves today (USD as disclosed)
Microsoft: $25 billion of bonds in 10 tranches, due 2028 to 2066, priced 29 Oct (Microsoft).
Unitree and Sequoia China: early stage robotics plan, size undisclosed. Unitree Q3 net profit fell 17.37% (36Kr) (Cailian Press).
Anthropic: disclosed it bought Mithril Medicine, a one person biotech run with Claude, in July. Terms not disclosed (Anthropic).
At the time of writing, San Eng and entities he controls hold no positions in the companies named, other than through broad index funds. Research and opinion, not investment advice or an offer of any security.
